John Francis Welch Jr. was born on November 19, 1935, in Peabody, Massachusetts, the only child of John Welch Sr., a railroad conductor, and Grace Andrews. He grew up in Salem, Massachusetts, in modest working-class circumstances, and was a gifted student who went on to earn a bachelor's in chemical engineering from the University of Massachusetts and a PhD from the University of Illinois. He joined General Electric in 1960 as a junior chemical engineer in Pittsfield, Massachusetts, starting at a salary of $10,500 per year. He almost quit after his first year, frustrated by the bureaucratic pay raise system that gave him the same $1,000 raise as everyone else regardless of performance. A mentor convinced him to stay by offering a personal supplemental payment, and the experience crystallized his lifelong conviction that differentiated performance requires differentiated reward.
Welch became GE's youngest-ever CEO in 1981, at forty-five, and immediately revealed himself as an ENTJ of the most confrontational variety. His directive to the company's hundreds of business units was brutally simple: every GE business must be ranked #1 or #2 in its global market within five years, or it would be fixed, sold, or closed. He sold off 117 businesses in his first two years, acquired 338 others, and fired approximately 100,000 employees in the process — earning the nickname 'Neutron Jack' (the building remained standing, but the people were gone). The Wall Street Journal ran a front-page story questioning his humanity. Welch was unmoved: he believed the traditional managerial instinct to avoid difficult conversations about underperformance was not kindness but a form of institutional dishonesty that ultimately cost far more jobs than it protected.

'Differentiation' held that the top 20% of performers should be rewarded extravagantly, the middle 70% should be coached and developed, and the bottom 10% should be released annually — regardless of absolute performance level. 'Boundarylessness' was his term for the elimination of the internal walls between GE's divisions, functions, and hierarchical levels that allowed the company to transfer best practices across its massive portfolio of businesses. The 'Work-Out' program, which he launched in 1988, brought together employees at all levels for three-day town halls where front-line workers could challenge management decisions directly — a democratic process that sat in interesting tension with his reputation for ruthlessness.
Welch retired from GE in September 2001, leaving a company whose market capitalization had grown from $14 billion in 1981 to $410 billion — arguably the greatest creation of shareholder value in corporate history. His memoir Jack, published the same month, became one of the best-selling business books ever written. His legacy is genuinely contested: Fortune magazine named him 'Manager of the Century' in 1999; critics have since argued that he perfected the short-termism and financial engineering obsession that hollowed out American manufacturing and that his successor Jeffrey Immelt spent two decades unsuccessfully attempting to reverse.
